Getting the most from your team, Pt. 2
This is the second part of a two
part series. Part one dealt with
purpose and direction, problem
solving and decision-making for
teams.
COMMUNICATION:
Very serious difficulties arise
when two or three members are
very powerful or have dominating
personalities and are often in stri
dent conflict with each other.
When this happens, it prevents
useful decisions from being made
by the rest of the group.
Step One: An initial approach
for the team leader is to arrange
separate meetings with the two
combatants. The object isto getto
the rival perceptions of the situa
tion and calm emotions. What is
the conflict based on? Is it differ
ent views of acceptable risk? Isit
concern over quality issues, or
doubts over the value of an overall
approach?
Step Two: Work with the entire
group on different communica
tions styles. Get the group to
focus on asking open-ended ques
tions vs. closed-ended questions.
Closed inquiries only allow yes
no, either-or, back-against-the
wall type answers which only in
crease anxiety. Open questions
allow people to explain the rea
sons for their concerns so that all
the listeners can understand.
Step Three: Discuss the conse
quences if the most likely worst
case occurs. Thisisaway to assess
reasonable risk factors. Members
of the group will learn how very
different each person’s idea of risk
is and to what degree they were
prepared to accept risk. Percep
tion of risk and the need for con
trol are central to understanding
motivation. As this progresses,
group members will be able to see
that what looked initially like ob
structionistic behavior was really

group come to a decision based on
this new, much clearer informa
tion.

MENT AND TRUST: The level of
participation for each person var

teams are not functioning well on
theselevels, it can result in delays,
confusion, in-fighting, indiffer
ence, withdrawal and hostile inac
tivity. Theleader needs tobe alert
to directional changes caused by
individual team membersattempt
ing to push their own separate
goals or agendas.
Step One: Stress the impor
tance of candor, directness and
open discussion. Ask direct ques
tions such as “to what extent do
you think we are effectively relat
ing to each other?” or “how well
are we able to resolve conflictsina
constructive manner?”

Step Three: At the next meet
ing, ask each person to write their
understanding of the goals of the
group on paper (it should only be
two or three sentences and take
about five or six minutes to do.)
Read through these and write them
up on the board without names.
The object is to get the ideas ex
pressed, not single out any indi
vidual. This is a particularly use
ful strategy if the group has yet to
formulate a mission statement.
Step Four: If you find a wide
variety of answers, then your next
move is to spend some time on
definition of goals and giving the
group a clear sense of direction.
LEADERSHIP, ROLES AND
RESPONSIBILITIES: Team
work does not necessarily mean
total democracy at all times.
Teams need leaders to help the
process flow, make sure decisions
get recorded, help guide the group
and be responsible for the team’s
meeting its agreed upon goalsina
timely manner.
CONCLUSION: One final ele
ment, often overlooked by leaders,

A: Tap into scantily treaded
markets such as architectural,
medical and legal photography.
Images are needed to document
commercial developments, legal
evidence and injuries. Your bro
chure should showcase at least
three images which portray your
areas of concentration. Send your
completed brochure to architects,
commercial builders, physicians
and lawyers who’d need your spe
cialized service. Advertisein trade
publications which appeal to these
industries. These specialties do
not call for a studio; therefore, in
most cases, you will not be com
peting with the studio photogra
pher who is indoors shooting chil
dren, brides and portraits. Fur
thermore, because the suggested
fields represent a business-to-busi
ness service rather than business
to-consumer, you will find these
areas to be more lucrative. Gener
ally, corporate and commercial
accounts guarantee a more steady
stream of work.
